Quick answer

The four tests that decide whether to repair or replace: age, number of leak points, decking condition and storm cause. Free photographed inspection: (330) 918-1018.

Every contractor has an incentive to recommend the bigger job, which is exactly why the reasoning should be shown to you rather than asserted. Four things decide repair against replacement, and you can check most of them yourself. Related: roof repair and roof replacement.

Test One: How Many Planes Are Failing

This is the single most useful question. Isolated damage on one slope — a lifted course after wind, a failed pipe boot, a cracked valley — is a repair, regardless of the roof’s age. When failures appear on several planes at once, patching stops being economical because you are chasing leaks that will keep appearing elsewhere.

Test Two: The Decking

Shingles are replaceable; the deck underneath is the structure. If the sheathing is soft underfoot, delaminating, or has been wet long enough to stain and swell, you are past a surface repair. We check this by walking the roof and by looking at the underside from the attic, and we photograph it either way so the call is not just our word.

Ask any contractor: “show me the decking.” If they recommend a full replacement without having looked at the deck or the attic, the recommendation is not based on evidence.

Test Three: Age Against Condition

Architectural asphalt generally runs twenty to thirty years, pulled toward the lower end by poor ventilation, hard sun and freeze-thaw. But age is a modifier, not a verdict. A well-vented twenty-two-year-old roof with one leak is a repair. A poorly vented fourteen-year-old roof with widespread granule loss and curling may not be.

What You SeeUsually Points To
One or two isolated leaks, sound deckRepair
Failures on three or more planesReplacement
Soft or delaminating deckingReplacement
Widespread granule loss, curling edgesReplacement
Storm damage, roof otherwise soundRepair — and likely a claim

Test Four: Was It a Storm?

Cause changes who pays. Wind creasing, hail bruising and impact damage are sudden events, and sudden events are what policies are written for. Wear, age and poor maintenance are not. That is why we document cause at roof level with dated photographs on every inspection — if it traces to a storm, the same evidence supports the claim. See roof insurance claims.

The Honest Middle Ground

Sometimes the right answer is a repair now and a replacement planned. A roof with three or four years left and one active leak does not need replacing today; it needs the leak stopped and a budget set. We will say that, in writing, even though the smaller job is worth less to us. A contractor who never recommends the cheaper option is telling you something.

Frequently Asked Questions

Not sure whether you need this yet? A free inspection settles it in writing.

A repair is always cheaper today. It stops being the cheaper option once failures appear on several planes, because each patch buys less time than the last and you eventually pay for the replacement anyway.

There is no fixed count, but failures on three or more separate planes usually mean the roof system rather than one detail has reached the end. Decking condition matters more than the number itself.

It is possible in some cases but we do not do it. An overlay hides the decking, adds weight, shortens the life of the new shingles and voids most manufacturer warranties. We tear off.

A properly executed repair using matching materials does not. Improper repairs and overlays commonly do. Keep the documentation of what was done and with what.

Only if the damage warrants it and the cause is covered. A storm that damages several slopes can support a replacement; wear and age will not. Documentation of cause is what decides it.

Ask to see photographs of the decking and the specific failures. A recommendation backed by roof-level evidence you can look at yourself is very different from one asserted from the driveway.
